← Session 24 — ii′-2…4: swaps, (4.10) design, contour + website roadmap fixes
thinking (5564 chars)
Reproduced, and the root cause is now crystal clear:
1. `text=True` makes `communicate()` use reader threads that decode with the **Windows locale default encoding (cp1252)**.
2. Some recent commit message contains a byte (0x9d) that cp1252 can't decode — git log outputs UTF-8 (my research commits contain Unicode like "—", "⟺", "≥", "λ" etc. — e.g. "Session 020: ii′-3a COMPLETE — the archimedean coefficient evaluation" has an em-dash and a prime character; in UTF-8, — is E2 80 94, ′ is E2 80 B2... 0x9d alone would appear in e.g. "”" (E2 80 9D) — yes! 0x9d is the third byte of the UTF-8 encoding of U+201D RIGHT DOUBLE QUOTATION MARK, or similar. cp1252 maps 0x9d to undefined.
3. The `UnicodeDecodeError` inside the reader thread kills the thread; `communicate()` then returns `stdout=None` (the buffer was never set). In `subprocess.run`, the exception in the reader thread is swallowed (printed to stderr as "Exception in thread Thread-1"), and `CompletedProcess.stdout` ends up `None`.
4. Hence `out.stdout.splitlines()` → AttributeError: 'NoneType' object has no attribute 'splitlines'.
So it's not an environment issue — it reproduces in the foreground. Why did it work on 2026-08-19 when the site was verified? Because git log --oneline -n 12 then showed commit messages that were pure ASCII (or at least decodable in cp1252). Recent sessions (014–020) added commits with Unicode characters like "′" (U+2032 PRIME) in "ii′-3a" — the ii′ names use the Unicode prime! E.g., commit "Session 020: ii′-3a COMPLETE — the archimedean coefficient evaluation" contains "ii′" with U+2032 (E2 80 B2) and "—" (E2 80 94). Hmm, 0x9d specifically = third byte of U+201D/U+201C quotes (E2 80 9C/9D) — maybe a commit message has curly quotes. Whatever — the point stands: UTF-8 bytes hitting cp1252 decode failure.
The fix: decode git output as UTF-8. Git on Windows outputs commit messages in UTF-8 by default (unless i18n.logOutputEncoding is set). Options:
1. `text=True, encoding='utf-8', errors='replace'` — explicit encoding. This is the clean minimal fix.
2. Read bytes and decode manually: same thing.
Minimal, robust fix:
```python
out = subprocess.run(
["git", "-C", str(REPO), "log", "--oneline", "-n", str(n)],
capture_output=True, text=True, encoding="utf-8", errors="replace",
timeout=10)
return [l for l in (out.stdout or "").splitlines() if l.strip()]
```
Add `encoding="utf-8", errors="replace"` (fix root cause) AND `(out.stdout or "")` (defensive against the reader-thread-swallow quirk, so any future decode oddity degrades to "no git feed" rather than a 500). Also maybe catch UnicodeDecodeError... with errors="replace" no decode error occurs. The `or ""` guard handles any other swallowed-thread scenario.
Note: could also force git's output encoding with `-c log.showSignature=false`... no, irrelevant. Git honors `i18n.logOutputEncoding`; default is UTF-8 (commit encoding). Adding `--encoding=UTF-8` to git log would be extra safety but the python-side encoding="utf-8" suffices since repo commits are UTF-8 (git default on commit was UTF-8; the commits I made had Unicode chars and were committed via heredoc — git stores as UTF-8 by default).
Let me check `git config i18n.logoutputencoding` — default unset = UTF-8. Fine.
Then per §6.3: restart required after ANY code change. The server runs detached. Steps:
1. Apply the edit.
2. Verify the function works: run git_log via Django shell-ish context.
3. Restart the server (healthcheck.py --restart does this — §6.1 step 2: `./.venv/Scripts/python.exe web/healthcheck.py --restart` restarts the server if unreachable... but it restarts only "if unreachable". To force a restart after a code change I need to kill the PID and let healthcheck/watchdog restart, or kill and start manually. §6.3: Stop: find PID via netstat -ano | findstr :8001, taskkill /PID <pid> /F. Then start detached per §6.2. But the watchdog (§6.2b) runs every 300 s and restarts the server if unreachable — so after taskkill, the watchdog will auto-restart within ~5 min. Better to restart explicitly myself.
Note the sandbox rule: detached spawns need sandbox disabled (memory: "Long runs must be detached... spawn long jobs with DETACHED_PROCESS + log file"; healthcheck does this itself). The healthcheck.py script itself handles spawning with DETACHED_PROCESS. Let me use: `./.venv/Scripts/python.exe web/healthcheck.py --restart`. Does --restart force-restart or only-if-unreachable? §6.1 says "checks /api/health + all routes + status-API freshness; restarts the server if unreachable". So --restart may not force it. Let me read healthcheck.py to see. Actually simpler: kill PID then run healthcheck (it'll find it unreachable and restart). Let me read healthcheck.py quickly to be sure.
4. Verify: curl the /dashboard/ route and /api/health, confirm 200.
Also, should I double check other places that might hit decode issues? The grep showed subprocess only used here in the app. File reads use errors="replace" already (read_text). Good.
Per §6.1 step 4: review new feedback — the instruction is for website-work sessions. This is a quick fix; I'll skip the full improvement pass but the healthcheck at the end covers routes. Actually §6.1 says run healthcheck --restart first thing. The server IS reachable (user saw a Django traceback page). Healthcheck checks all routes — /dashboard/ would currently return 500, so healthcheck would report it failing. Good to run before AND after to demonstrate the fix.
Let me look at healthcheck.py briefly to understand --restart semantics.
Reproduced, root cause found. It's not the server environment — it's an encoding bug:
- `text=True` without `encoding=` makes subprocess decode stdout with the **Windows locale codec (cp1252)**.
- Recent commit messages contain UTF-8-only characters (e.g. the `′` in "ii′-3a", em-dashes). Git emits UTF-8; cp1252 chokes on byte `0x9d`.
- Python's subprocess reader **thread** dies with `UnicodeDecodeError`, the exception is swallowed, and `CompletedProcess.stdout` comes back `None` → `None.splitlines()` → the 500.
It passed on 2026-08-19 because the recent-commit list back then was cp1252-decodable. Let me check the healthcheck restart semantics before fixing.
